The Scaling Math

I've thrown around a lot of numbers in this series. Time to put them all in one place so you can see the whole curve — what happens at five people, twenty-five, a hundred, five hundred. Because the math doesn't just add up. It compounds. And the compound curve is the thing that makes this go from "interesting side project" to "why didn't we do this decades ago."


Five People: The Proof of Concept

This is where everyone starts. Five people, a group text, and a willingness to try.

The inputs:

  • 5 members contributing 20 hours/month each
  • 100 total hours of coordinated labor
  • 80 productive hours (20% lost to scheduling, communication, the human tax)
  • Coordination premium: 1.2x (minimal at this size — you're still figuring each other out)

The outputs:

  • 80 hours x $30 effective rate = $2,400/month in internal circulation
  • Cost savings per member: $480/month in services you'd otherwise pay cash for
  • Break-even on setup effort: 6 weeks

At five people, the network is fragile. One person has a bad month and the whole thing wobbles. The skill coverage is thin — you probably can't handle plumbing AND electrical AND bookkeeping AND childcare with five people. You have gaps.

But you also have proof. $480/month per person is real. That's a car payment. That's groceries for two weeks. That's the difference between scraping by and breathing room. And you got it by spending five hours a week helping people you already know.

Five people is not the goal. Five people is the spark.


Twenty-Five People: The Tipping Point

This is where things get interesting, and it happens faster than you'd expect. If each of your founding five invites one person per month, you're at twenty-five inside of four months.

The inputs:

  • 25 members contributing 20 hours/month each
  • 500 total hours of coordinated labor
  • 425 productive hours (85% efficiency — better systems reduce overhead)
  • Coordination premium: 2.5x (skill diversity kicks in hard)

The outputs:

  • 425 hours x $35 effective rate = $14,875/month in internal circulation
  • Cost savings per member: $595/month
  • Infrastructure capacity: shared tools, bulk purchasing, part-time coordinator role ($500/month)
  • Break-even on setup: 4 weeks

The jump from five to twenty-five isn't 5x. It's 6.2x — because the coordination premium scales faster than the headcount. At twenty-five people, you've got enough skill diversity that most internal needs can be met without going outside the network. The plumber, the electrician, the bookkeeper, the childcare provider, the mechanic, the carpenter, the cook, the tech person — they're all in the group now.

This is also where the first real infrastructure appears. Twenty-five households buying staples in bulk save enough to justify a dedicated purchasing coordinator. Shared tool inventory is comprehensive enough that nobody needs to buy single-use equipment. Someone builds a simple scheduling system. The Saturday exchanges start running themselves.

The biggest change at twenty-five: you can afford to lose a member and not notice. That's the definition of anti-fragility at the network level. The system is bigger than any one person. At five, losing one member is a 20% hit. At twenty-five, it's 4%.


One Hundred People: The Employment Threshold

This is the number where a coordination network stops being a mutual aid group and starts being an economy.

The inputs:

  • 100 members contributing 20 hours/month each
  • 2,000 total hours of coordinated labor
  • 1,800 productive hours (90% efficiency — mature systems, experienced coordinators)
  • Coordination premium: 4.5x (full network effects, deep skill complementarity)

The outputs:

  • 1,800 hours x $40 effective rate = $72,000/month in internal circulation
  • Cost savings per member: $720/month
  • Infrastructure capacity: community workshop, shared vehicle fleet, comprehensive tool library
  • 3-5 full-time positions sustainable within the network
  • Federation-ready: enough surplus to begin inter-pod trading

$72,000 a month. That's $864,000 a year in economic value generated by one hundred people spending Saturday mornings helping each other.

But the number that matters more is the employment number. At one hundred members generating $72,000/month in internal circulation, you can sustain three to five full-time coordinator, maintenance, or service positions paid entirely through the network. These aren't nonprofit jobs funded by grants. These are positions sustained by the economic activity of the network itself.

That means someone in your community can quit their job at Walmart and work full-time for the network. Their income comes from coordinated local labor, not from a corporation. Their labor stays local. Their income stays local. The extraction pipeline just lost a node.

The Dunbar threshold: This is also where you federate. At one hundred active members, you're at the edge of the trust ceiling. The network should split into two or three pods of thirty to fifty members each, connected by a federation protocol. The total capacity stays the same — the social architecture gets healthier.


Five Hundred People: The Parallel Economy

This is where the V2 manuscript got ambitious, and honestly, it's where the math gets exciting enough to be scary.

The inputs:

  • 500 members across 5-7 federated pods
  • 10,000 total hours of coordinated labor per month
  • 9,500 productive hours (95% efficiency — mature federation protocols)
  • Coordination premium: 4.5-6x (inter-pod complementarity adds a federation bonus)

The outputs:

  • 9,500 hours x $45 effective rate = $427,500/month in internal circulation
  • Cost savings per member: $855/month
  • Infrastructure: multiple properties, renewable energy, wholesale supply chains
  • 15-20 full-time positions sustainable within the federation
  • Political influence: 500 households is enough to shape local elections and zoning decisions

$427,500 per month. $5.1 million per year. From five hundred people in a federated network of human-scale pods.

At this scale, the federation isn't supplementing the mainstream economy. It's replacing significant chunks of it. Food production, home repair, childcare, transportation, energy, media — all handled internally, all value retained locally, all invisible to the corporate extraction pipeline.

The federation has wholesale purchasing power that rivals small businesses. It has enough skilled labor to build houses, maintain infrastructure, and provide professional services. It has its own media capacity — someone's writing, someone's filming, someone's designing. It has political weight — five hundred households voting as a bloc on local issues is the difference between a zoning variance passing or failing.

This is the 75% threshold. At this scale, a community can meet roughly 75% of its needs through internal coordination. The other 25% — gasoline, medical care, internet, taxes — still requires the external economy. But the dependency has flipped. You're not 95% dependent on systems you don't control anymore. You're 25% dependent. The off switch still exists, but it only controls a quarter of your life instead of all of it.


The Curve

That's not linear growth. That's exponential — driven by the coordination premium compounding at every scale threshold.

The jump from 5 to 500 people is a 100x increase in headcount but a 178x increase in economic value. The extra 78x is pure coordination premium — value that exists only because people are connected, not because they're working harder.


Why These Numbers Are Conservative

I've been using base rates of $25-45/hour, which reflects rural and suburban labor markets. In urban areas, these rates are 40-60% higher. A hundred-person network in a city with an average effective rate of $60/hour generates $108,000/month, not $72,000.

I've been using 20 hours/month per member, which is five hours a week. Some members will contribute more. Some will contribute less during busy months and more during slow ones. The average holds, but individual variation means some months will spike above these projections.

And I haven't included external revenue — money the network brings in by serving clients outside the network. A service pod that takes on external renovation projects is injecting new dollars into the local economy, not just circulating existing value. That's additive to everything above.

The real number, for a mature five-hundred-person federation in a mid-cost area, is probably north of $6 million/year in total economic impact. I'm keeping the projections conservative because I want you to beat them, not miss them.


The Number That Actually Matters

All of these numbers are impressive, but there's one number that actually changes your life: the percentage of your needs met internally.

At 5 members: maybe 5-10% of your needs can be met through the network. It's a supplement. Nice to have.

At 25 members: 15-25%. You're saving real money. The network is part of your monthly planning.

At 100 members: 30-50%. A significant chunk of your economic life operates outside the extraction pipeline. The off switch has lost a third of its power.

At 500 members (federated): 50-75%. More than half your needs are met by people you know, using skills they own, through exchanges that can't be frozen, programmed, or turned off.

That last number — 75% — is what I call the sovereignty threshold. Below it, you're supplementing a system you depend on. Above it, you are the system. The external economy becomes the supplement.

Nobody's there yet at scale. But the math says it's possible. And the math has been right about everything else so far.


Start This Week

24 hours: Calculate your current number — what percentage of your monthly needs could theoretically be met by people you already know? Include skills you've never asked for. It's higher than you think.

7 days: If you're running a network, calculate your actual monthly internal circulation. Hours exchanged x estimated market rate = your Internal GDP. Say the number at your next gathering. Watch the room.

90 days: Set a target for internal need coverage. If you're at 5%, aim for 15%. If you're at 15%, aim for 30%. Each 10-point jump means thousands of dollars per year staying in your community instead of leaving.

The curve is exponential. Every person you add makes every existing person more valuable. The hardest part is getting from zero to five. After that, the math takes over.
